Fractional operations Business systems Chicago

We do the work between “we should” and “we did.”

Mosaic is an operating partner for owner-led companies. We take ownership of the projects and processes nobody has time for, and build the systems that keep them running. More capability, without another full-time hire.

On the listHow long
  • Finish setting up the scheduling softwareSince March
  • Write down how estimates get approvedLast year
  • Replace the maintenance spreadsheetTwo years
  • Fix the websiteLonger than that
Every owner has a version of this list.

The gap

Important work stalls when nobody owns it.

It is rarely a question of knowing what to do. You know the process is clumsy. You know the software is half set up. You know the project matters.

What is missing is a person with the time and the experience to take it from the list to finished. Your team is busy running the business. Another manager is a salary you do not need all year. A consultant will tell you what you already know.

So the work waits. That gap is where Mosaic works.

Two ways we help

Run the work. Improve the work.

Operations

We take ownership of the work.

An experienced operator steps into your business and is accountable for an outcome: a launch, a hire, a vendor rollout, a function that needs running for a while.

  • Project ownership, start to finish
  • Process repair and documentation
  • Vendor and software implementation
  • On-site or remote operational cover

Systems

We improve the way the work gets done.

We look at how a process runs today and build the simplest thing that makes it better. Sometimes that is software. Often it is a form, a checklist or a tool you already pay for.

  • Workflow design and automation
  • Intake, scheduling and follow-up
  • Internal tools and tracking systems
  • Websites and business email
How we build business systems

Most engagements use both. The person who fixes the process is the same person who builds the tool, so nothing gets lost in a handoff.

Sound familiar?

What owners tell us, and what we do about it.

“Everyone knows the process is broken. Nobody has time to rebuild it.”
We map how it really runs, rebuild it with the people who do it, and stay until it holds.
“We bought the software. Nobody ever really implemented it.”
We set it up around how you work, move the data, train the team and retire the old way.
“This project has been on the list for six months.”
Give it to us. One owner, a date, and regular updates until it is done.
“One person knows how everything works.”
We get it out of their head and into a playbook someone else can follow on a Monday morning.
“We do this by hand, every single time.”
Usually a form, a template or one automation. We build the smallest thing that removes the repetition.
“Everything still gets escalated to me.”
We define who decides what, write it down, and take the day-to-day follow-through off your desk.
“Our website no longer looks like our business.”
We build a new one and show it to you before you spend anything.

How it works

Four steps. The third is the one most firms skip.

  1. Understand

We watch how the work really happens, and talk to the people who do it. Not how the org chart says it happens.

  2. Simplify

We decide what should change, and what should be left alone. You get a short plan and an agreed scope.

  3. Implement

We build it, configure it, document it or run it ourselves. This is most of the engagement.

  4. Hand off, or stay

Some work ends with a system your team runs. Some becomes ongoing support. You choose.

What gets delivered

The kind of thing you end up with.

Not a menu. Just evidence that the work ends in something you can use.

A documented process
Opening, closing, intake, estimating, onboarding. Written so a new hire can follow it.
A finished project
The launch, move, rollout or vendor change that has been waiting for an owner.
Working software
The system you already bought, configured properly, with your data in it and your team trained.
An automation
The reminder, follow-up, report or data entry that someone currently does by hand.
An internal tool
A purpose-built tracker for equipment, maintenance, jobs or records, replacing the spreadsheet.
A customer intake that works
Enquiries captured, routed and followed up, so fewer of them go quiet.
Reporting you trust
The handful of numbers you need each week, in one place, without asking anyone.
Operational cover
A capable person on site or remote for a defined stretch, with clear responsibilities.

Managed websites

Sometimes the broken system is the website.

Plenty of good businesses look worse online than they are in person. We build a clean, professional site around what customers need to know, then host it and keep it current.

We will usually build a working preview first, so you are looking at your new site before you decide anything.

Who you work with

Senior attention, without the agency around it.

Mosaic is founder-led. When you hire us, you work with Al Mohamed, who has spent more than twenty years in operations, technology, training and organizational change, inside large enterprises and hands-on in small businesses.

No account managers. No junior team learning on your project. The person who scopes the work does the work.
